The problem
Escalation often arrives as an afterthought: a generic queue, a low-confidence threshold, or a request for approval without enough evidence. This shifts uncertainty to people without giving them the context or time needed to resolve it.
Four parts of a useful hand-off
- Trigger: Define risk, uncertainty and policy conditions that require intervention.
- Destination: Route to someone with the authority and expertise to decide.
- Context: Preserve the request, evidence, actions already taken and reason for escalation.
- Learning loop: Capture the resolution so recurring cases improve evaluation and system design.
Optimize for the quality of the combined human-and-AI process. A strong system makes uncertainty legible and sends the right case to the right person with a clear next action.
What to implement first
Map the existing human decision path before selecting a confidence threshold. Identify irreversible actions, sensitive data and cases where policy requires review. Then test both over-escalation and missed escalation under realistic workload conditions.
